An advertising handoff checklist that preserves the reasons behind decisions

An account handoff fails when the new specialist receives settings but not their reasons. A paused campaign may be a deliberate sales-capacity decision, not unfinished work. This suggested handoff package transfers the current state, decision context and unresolved obligations. It gives the incoming owner a practical acceptance test before they assume day-to-day responsibility.

The four-document handoff package

Divide the package into four documents: an account map, a decision register, an open-work queue and a responsibility boundary. The map identifies clients, accounts, objectives, key events, reporting windows and campaign roles. The register explains significant past choices and links to their evidence. The queue records work not yet completed, including proposals, tracking investigations and scheduled checks. The boundary states who owns reporting, client communication, access administration and any authorized advertising execution.

A teaching example illustrates the missing context. Campaign A is paused despite a historically low CPA. The outgoing specialist records that the client cannot accept more enquiries until a staffing issue is resolved; the review condition is confirmation from sales operations. The incoming specialist should not treat the low CPA as an instruction to resume delivery. The handoff row contains the decision date, owner, affected campaign and next review condition, without customer contact records.

Write down exceptions that the interface cannot infer: a client embargo, a missing revenue feed or a promotion ending next week. Prevent stale context and shared identities

  • Include a change freeze for the acceptance window if the team agrees one. When urgent work cannot wait, give each action a named owner and notify the incoming specialist so the package does not silently become stale.
  • Keep credentials out of the handoff. Transfer authorized access through the existing account and team controls. A copied password or API key creates an unidentified user of the old specialist's identity.
  • Give the incoming specialist a questions column. Unanswered questions are accepted exceptions with owners and deadlines, not reasons to sign an inaccurately complete checklist or keep responsibility ambiguous indefinitely.

Run a read-only acceptance exercise

  1. Prepare the account map from current saved state and attach an extraction time. Check client and account identity before exporting. Describe the purpose of each important campaign and the KPI used to judge it; names alone are often misleading.
  2. Review recent meaningful changes together. For each, explain the observed issue, decision, expected mechanism and follow-up evidence. Distinguish an executed change from an approved or pending item so the incoming specialist does not repeat unfinished work blindly.
  3. Reconcile scheduled jobs, monitors and open incidents with the work queue. Name who receives alerts and who investigates them. A schedule is not a guarantee that the required data or delivery channel remains available.
  4. Run a read-only acceptance exercise: locate an agreed campaign, reproduce one report using its definition and dates, explain one past decision and identify the next open task. Record discrepancies while both specialists can still investigate them.
  5. Confirm the responsibility start time and accepted exceptions in writing. The authorized administrator then reviews the outgoing person's remaining access. Keep the decision history and checklist; do not delete operational evidence merely because the staffing transition is complete.

Define what acceptance covers

  • Acceptance does not certify historical performance or prove that every external integration is live. Check each needed capability in its actual deployment context. Unavailable evidence should narrow the accepted scope, rather than be replaced with a synthetic success result.
  • A handoff is not approval to resume, pause or edit campaigns. Those actions retain their own permission and policy requirements. For departures involving suspected credential exposure, use an immediate containment process rather than a leisurely routine transition.
